Why TikTok Shop's Black Friday Is Won in Summer

Every fall, sellers ask how to prep for Black Friday on TikTok Shop. My answer is that the prep that matters most happened months ago. Discounts amplify momentum. They don't create it. Here's what that means for what you do now.

The Lesson: November Is a Result, Not a Plan

I get the BFCM question constantly this time of year: what's the plan for TikTok Shop, what discount should we run, how many videos should we push in the final stretch? The questions are reasonable. They're also mostly aimed at the wrong month.

TikTok Shop is a compounding game. The videos your creators posted in the summer, the creator relationships you built, the trust your brand earned with buyers who saw you again and again: that's what pays off over the holidays. Winning in November has very little to do with November.

This matters because the instinct during peak season is to treat it like a sprint. Brands pile on discounts, scramble for creators and hope something hits. But you can't cram community, trust or momentum into two weeks. If those things aren't already in place, a holiday sale has nothing to push.

How It Works: Discounts Are an Amplifier

The clearest way I can put it: a good sale takes content that's already working and pushes it further. It turns a strong video into a stronger one and a warm audience into buyers. What it can't do is manufacture the strong video or the warm audience from scratch.

Sure, a Black Friday video might take off on its own. That happens. But a lucky break isn't a strategy, and it's not something you can plan a quarter around.

I like how Joel Contartese, VP of Global Growth at Bloom Nutrition, framed this in a recent post. When people asked him about BFCM prep on TikTok Shop, his answer was that he hadn't thought about it much. Not because the season doesn't matter, but because for Bloom the prep is the same work the team does all year. The holiday period is where that year-round work gets amplified, not where it starts.

The takeaway: Discounts don't create momentum, they amplify it. If you want a big Black Friday on TikTok Shop, the job is to have proven content and an active creator community before the sale starts.

The Cost of Waiting

This is also why I push brands that are still sitting TikTok Shop out. The platform has been in the US for almost three years. In an earlier post, Joel made the point that brands who stay away because they "can't measure it" often really mean they're afraid of it. Meanwhile, competitors who started earlier have thousands of videos compounding every day.

I agree with that, and I'd add the practical implication: every month you wait, the gap gets wider, because the brands ahead of you aren't standing still. Their content library keeps working while yours doesn't exist yet. You don't close that gap with a big holiday discount. You close it by starting the compounding now.

How I'd Apply It

I split the work into two buckets: what you do now, and what you do in the final two weeks before the sale.

Now: build the base

The final two weeks: amplify what's proven

If you're reading this with little content and no creator base, don't skip the season. Run a sensible offer, but treat the holidays as the start of your compounding, not the finish. The brands that win next November are the ones that start building this month.
